Outlook signature deployment across multiple Microsoft 365 tenants becomes difficult when the signature must follow the sending mailbox, not the user’s home tenant. The defining constraint is that the visible sender identity may belong to a different tenant, while the email still needs the correct company details, branding, and legal text.
This is a normal enterprise scenario. Subsidiaries may remain in separate tenants after an acquisition. Regional organisations may need their own Microsoft 365 administration or data residency. Shared-service teams may send from mailboxes that represent several legal entities. A user can have a personal mailbox in the corporate tenant and still send from a subsidiary mailbox, a regional support mailbox, or a shared mailbox hosted elsewhere.
Recipients do not see that architecture. They see the sender name, company identity, contact details, disclaimer, and visual consistency of the message. If the wrong signature is inserted, the mismatch is visible immediately, even though the cause sits in Microsoft 365 tenant structure, permissions, and deployment logic.
🔗Why tenant-local signature deployment breaks down
Microsoft 365 tenants often reflect real organisational boundaries. They may exist because of legal separation, local administration, regulatory requirements, acquisitions, or joint ventures. Those boundaries are valid, but they do not always match how people work in Outlook.
Outlook users work with the mailboxes they are allowed to use. They select a From address, compose the message, and expect the signature to match the mailbox they selected. The recipient interprets the message through that mailbox identity, not through the sender’s home tenant.
When signature deployment is handled separately in each tenant, the operating model becomes fragmented. IT may need several deployment scripts, separate application permissions, different consent processes, and tenant-specific maintenance. Marketing may find that one mailbox uses the current brand while another still uses an older template. Compliance may need to verify legal text across multiple sender identities instead of only across user accounts.
The more shared mailboxes, delegated access scenarios, and subsidiary identities are involved, the harder it becomes to keep signatures consistent with separate tenant-local processes.

Before cross-tenant deployment is implemented properly, each tenant often becomes its own signature project.
A corporate mailbox may receive the current approved signature. A subsidiary mailbox may still use outdated branding. A regional service mailbox may contain an old disclaimer. A user sees these inconsistencies inside the same Outlook workspace, while administrators maintain overlapping deployment logic in the background.
The practical result is predictable:
- IT maintains duplicate signature deployment processes.
- Marketing cannot reliably enforce consistent Outlook branding across mailbox identities.
- Compliance cannot easily confirm that each sender identity receives the correct legal content.
- Users may see a signature that does not match the mailbox selected in the From field.
The issue is not that users are working incorrectly. They are using Outlook according to their mailbox permissions. The weakness is that the deployment model treats the tenant as the main unit of assignment, while the visible business identity is the mailbox.
🔗Mailbox-based signature targeting
Set-OutlookSignatures solves this by assigning signatures according to the sending mailbox. The relevant question is not only where the user account lives, but which mailbox is used to send the message.
This changes the deployment logic from tenant-based assignment to mailbox-based targeting. A corporate mailbox receives the corporate signature. Microsoft 365 and Entra ID attributes, groups, and assignment rules can still be used to determine which template applies. 🔗Enabling cross-tenant access with GraphClientID
Cross-tenant deployment requires appropriate Microsoft 365 and Entra ID permissions in each relevant tenant. These permissions are typically provided through Enterprise Applications and the required consent processes.
Set-OutlookSignatures uses the GraphClientID parameter to map each tenant to the application registration that should be used for Microsoft Graph authentication.

This configuration creates an explicit tenant-to-application mapping. The tenant can be referenced by its default onmicrosoft.com domain, by a verified custom domain, or by the tenant ID.
The purpose of the mapping is operational clarity. When Set-OutlookSignatures needs to access mailbox and Entra ID data, it knows which application registration belongs to which tenant. This avoids relying on implicit tenant context and reduces the need for separate tenant-specific scripts that perform the same signature deployment work in parallel.
GraphClientID does not replace governance, consent, or permission planning. Those still need to be designed deliberately. What it provides is a maintainable way to connect each tenant to the correct Microsoft Graph application identity so that mailbox-based signature targeting can work across the intended Microsoft 365 tenants.

Before implementation, signature assignment is constrained by tenant-local processes. Users may send from mailboxes across several tenants, but the signature logic does not consistently follow the selected sender identity. Branding can differ between mailboxes, disclaimers can become outdated, and IT has to maintain several overlapping deployment workflows.
After implementation, signatures are assigned according to the mailbox that sends the message. Corporate, subsidiary, regional, and shared mailbox identities can each receive the correct template and legal content through a coherent deployment model.
The change is visible in Outlook. When the user selects a different sending mailbox, the inserted signature reflects that mailbox’s business context. The user can see the correct signature while composing the message, before it is sent.
That client-side visibility matters. It gives users a clear indication that the selected sender identity and the visible signature match. For enterprise environments, this helps keep mailbox identity, branding, and compliance content aligned before the message leaves Outlook.
🔗Correct signatures across real Microsoft 365 structures
Cross-tenant signature deployment is not about forcing every organisation into one Microsoft 365 tenant. Many enterprises have valid legal, operational, or regulatory reasons for keeping tenants separate.
The goal is more specific: every mailbox identity used to send email should receive the Outlook signature that belongs to that identity.
When users send from corporate mailboxes, subsidiary mailboxes, regional service mailboxes, or shared mailboxes in other tenants, the signature must represent the sender context that recipients actually see.
